Decision Architecture from CSAT
A strategic case study on transforming satisfaction data into a governance-level decision framework.
CSAT had lost operational relevance. Thousands of comments were categorized and summarized, but synthesis frequently collapsed into generic labels such as “poor usability,” concealing specific issues including navigation friction, instability, performance lag and broken workflows. This abstraction reduced diagnostic precision and impaired prioritization.
The core issue was structural interpretation failure, since high data volume existed without analytical logic. Information was abundant, but fragmented, diluted and disconnected from decision systems.
Strategic value required structured interpretation, analytical discipline and a method capable of converting perception into actionable direction.
The objective was transform dispersed user feedback into structured insights capable of informing product decisions grounded in evidence, method and critical analysis.
Context
CSAT is a standardized satisfaction survey applied to all clients three times per year, enabling longitudinal comparison and perception tracking. Its cyclical structure supports trend analysis and impact evaluation across product evolution stages.
This initiative was requested by product leadership to extract operational value from CSAT, which represented the most stable feedback source due to inconsistencies in other analytics tools, like Mixpanel. Qualitative feedback became the primary input for identifying friction in real usage environments.
CSAT was repositioned as a strategic asset, enabling roadmap guidance, prioritization logic and baseline definition for future evaluation.
Challenge
The central challenge involved converting fragmented qualitative inputs into a structure capable of supporting strategic decision-making.
The objective focused on identifying systemic patterns, structural weaknesses and scalable experience tensions influencing user performance at scale.
The issue required structured interpretation, since symptom-level analysis constrained decision quality and strategic accuracy.
My role
The initiative spanned a four-week analytical cycle, from data preparation to executive presentation. My role included shared accountability for process design and analytical direction, with direct influence on methodology and strategic framing. Final prioritization remained validated by leadership.
Responsibilities included process facilitation and strategic co-ownership alongside the Product Manager.
User comments were treated as a qualitative dataset requiring structured interpretation. The approach applied principles of Grounded Theory, aligned with usability heuristics to ensure conceptual rigor.
Quantitative dimensions, including frequency, severity and criticality, were incorporated to create a hybrid analytical model supporting governance-level decisions.

Impact
Short-term
In the short term, the initiative delivered immediate clarity and concrete direction for the roadmap. Filtering 5,664 responses to 569 meaningful comments shifted discussions from broad perception to precise, evidence-based diagnosis.
The prioritization surfaced high-impact clusters — instability, document visualization issues, editor limitations, petitioning failures, and weak search capabilities — leading to actionable decisions such as continuous scrolling, persistent zoom, improved error messaging, editor modernization, and enhanced search and filtering.
Collectively, these outcomes strengthened prioritization, reduced subjective debate, and aligned leadership around a shared understanding of usability issues.
Long-term
Long term, the initiative reshaped how the organization interprets and acts on user feedback. By institutionalizing the framework, teams shifted from opinion-driven prioritization to evidence-based governance.
This increased transparency, traceability, and confidence in strategic choices, enabling ongoing evaluation across CSAT cycles and reinforcing a culture of structured reasoning and decision maturity.
